Help Quikrete crumbled

I made a 16" stepping stone the other day with the fiber reinforced quikrete. I let it set 24 hours before removing from the tray and it rumbled in my hands....what happened?? The two smaller ones turned out fine. All three were from the same batch of mix, all poured at the same time and placed in the same place to set up.
